Business Consulting that fixes real problems, not just symptoms

We sit with owners and directors of small to mid-sized companies, look at the numbers, talk to the teams, and build plans that actually get followed. Based in Northern Ireland, working across the UK.

Where things tend to go wrong

Most businesses we meet already know something is off. They just can't pinpoint exactly what, or they've been too close to the issue for too long.

Common frustrations we hear

  • Revenue is growing but profit margins keep shrinking
  • Hiring feels constant, yet the team can't keep up with demand
  • Decisions get made on gut instinct because the data is a mess
  • The founder is still involved in every operational detail

What changes after we work together

  • A clear cost structure with margin targets per service line
  • Defined roles and capacity planning tied to revenue forecasts
  • A reporting dashboard your management team actually uses
  • Delegation frameworks that free up the founder's calendar

What we help with

Each engagement is scoped to your situation. There is no off-the-shelf package. These are the areas we cover most often.

Financial health reviews

We dig into your P&L, balance sheet and cash flow statements line by line. The output is a prioritised list of where money is leaking and where reinvestment would yield the best return within 6 to 12 months.

Operational efficiency

We map your workflows from order intake to delivery, identify bottlenecks and redundant hand-offs, then redesign the process. Typical engagement length is eight weeks, with check-ins at week four and week twelve.

Growth strategy

Whether you are entering a new market, launching a product line or acquiring a competitor, we build the financial model, risk assessment and go-to-market timeline. We stay involved through execution, not just planning.

Leadership and governance

We help founders set up advisory boards, create management reporting cadences, and design incentive structures that align team behaviour with company goals. This is particularly useful before or after investment rounds.

How an engagement works

No long proposals full of jargon. We keep the process straightforward so you see value quickly.

Discovery conversation

A 45-minute call where we listen. You tell us what is going well, what keeps you up at night, and what you have already tried. No charge for this.

Diagnostic phase

We spend two to three days inside your business: reviewing documents, interviewing key staff, and observing how things actually work (not how the org chart says they should). You receive a written diagnostic report within five working days.

Action plan

A practical document with specific tasks, owners, deadlines and expected outcomes. We present it to your leadership team and refine it together in a working session.

Implementation support

We stay on as an advisor for the agreed period, joining your weekly or fortnightly management meetings. If something in the plan stops working, we adjust it rather than defending the original document.

Review and handover

At the end of the engagement we run a retrospective, document what changed, and hand over monitoring tools so your team can continue without us.

Who you will be working with

Our consulting team has backgrounds in finance, operations management and commercial strategy. Before starting Definitive Biz Consulting, our lead consultants spent a combined 30 years inside companies ranging from 10-person startups to FTSE 250 corporates.

That matters because we have sat in the chair you are sitting in. We know what it feels like to have a board asking for a turnaround plan by Friday, or to realise mid-quarter that the sales pipeline has dried up.

We are based in Northern Ireland but work with clients across the UK. Most of our engagements combine on-site visits with remote working, which keeps costs sensible without losing the benefit of being physically present when it counts.

Questions we get asked

It depends on scope. A standalone diagnostic with a written report typically runs between £3,000 and £6,000. Longer implementation engagements are priced on a monthly retainer, usually £2,500 to £5,000 per month. We agree a fixed price before any work begins, so there are no surprise invoices.
Yes. About 40% of our clients are in England and Scotland. We travel for on-site work and handle the rest remotely. For clients outside the UK, we work on a fully remote basis with regular video calls.
Most of our clients have between 15 and 250 employees, with annual revenues from £1m to £30m. We have worked with smaller businesses too, but the value of external consulting tends to be highest once a company has outgrown its founding team's capacity to manage everything directly.
Quick wins often surface within the first three weeks: a pricing adjustment, a contract renegotiation, a process shortcut. Structural changes like new reporting systems or team restructures take eight to sixteen weeks to bed in properly. We track progress against specific metrics agreed at the start.
No. We work alongside your existing professional advisors. In fact, we often collaborate directly with your accountant to get access to the financial data we need. Our role is strategic and operational, not compliance or legal.
